Most founders who come to us have already tried to get finance off their desk. A bookkeeper, a freelancer, an agency. It didn't work, so they took it back, and now they're doing it at night.
When they try again, the instinct is to hand over the day-to-day straight away: invoices, payments, the monthly close. That's usually the wrong place to start.
The pattern we see
One client, a fast-growing technology consultancy billing in US dollars with consultants in several countries, had already let go of a bookkeeper and a VAT specialist for poor work. The last corporate tax return had been filed on incomplete books. In the founder's own words, they had no confidence in the numbers.
So the founder had become the finance function. They checked every invoice personally because invoices kept going out with errors. Consultants chased them directly for payment updates. Invoices went out from the founder's own email and were tracked in a spreadsheet. Some consultants were being paid on payslips when they should have been raising tax invoices.
Why the day-to-day is the wrong place to start
If the past is wrong, everything built on it inherits the problem. A new team can run invoicing perfectly and the year-end will still be wrong, the tax return will still be exposed, and the founder still won't trust the numbers. Worse, there's no way to tell whether the new team is any good, because the base they're working from is broken.
After being let down twice, trust has to be earned before anything is handed over.
Fix the past, then hand over the present
The order that works is simple:
- Clean the full year first. Get the books for the last year right, month by month, before touching live operations.
- Show the founder the result. Once they can see the year's numbers are right, they have a reason to trust the team that produced them.
- Then move the day-to-day. Invoicing, payments and the close move over one at a time, onto a base that's already correct.
What a clean year can reveal
Getting the past right isn't only about safety. For the consultancy, a review on the cleaned-up year produced 44% less corporate tax, with every adjustment evidenced. Consultants moved onto proper tax invoices, audit schedules were prepared, and invoicing and payments came off the founder's desk. In the founder's words, it “took finance off my desk and cut our corporate tax by almost half”.
Where to start
Before you hire or hand over anything, ask one question: if someone rebuilt last year's numbers from the bank up today, would they match what was filed? If you can't answer with confidence, that's the first job, not the last.
